Converting a polygonal object to subdiv...?

Hi, I'm new here, and also new to Maya! I look forward to talking to the experts on this forum, and hopefully I'll learn a few things.

I've just created a horse model using polygons and I wish to convert it into subdiv, but when I do so the subdiv takes the faces from the polygon and converts some of them into circles.

What should result in a smooth horse model, is now a horse model made up of circles and ovals, with lots of gaps in between. (see the screenshot)

Does anyone know how I can fix this?

try converting it back to polys then merge all the vertices around the strange faces together and then use the cleanup tool (polygons>cleanup) with nomanifold geometry checked.
If that doesn't work you can try selecting all the faces and reverse their normals(edit polygons>normals>reverse).

thanks, I got it sorted eventually. I had to merge verticies, normalise them, and then clean up.
